“Is Silicone Rubber Fine?” A $2,100 Lesson About Medical-Grade PTFE

I still remember the subject line: “Release sheet for heat sealer — is silicone rubber fine?”

It arrived on July 11, 2024. I was chasing three overdue quotes, so I answered in under a minute. The full email was longer, but my brain grabbed the last six words and ran with them. That decision cost our shop $2,100 and a customer’s trust.

I’ve handled custom sheet orders at a small fabrication company since 2018. Most of our work is PET, PVC, ABS, and PP sheet, but we also supply PTFE release film for heat-sealing and hot-press customers. I keep a personal error log, and the July 2024 entry is the one I use in new-hire training.

The email that should have taken longer

The customer was a contract medical packager. Their inquiry included a drawing, a quantity, and a real spec:

“Release sheet, 1 mm, 300 × 300 mm. Material: medical-grade PTFE. Is silicone rubber fine as a substitute? Our seal station runs at 180°C, dwell time about 2 seconds.”

The question had two parts. Is silicone rubber fine in that temperature range? And is it fine as a substitute for medical-grade PTFE? I answered yes to the first and let that answer carry the second.

At the time, we had silicone rubber sheet in stock. It was the same thickness, it was white, and it looked like an easy replacement. My reply said yes, and our quote listed 80 sheets of silicone rubber, not PTFE.

Technically, I had not read far enough. A silicone rubber sheet at 180°C will survive. The real issue is not temperature alone — it’s the job, and the paperwork.

PTFE and silicone rubber often get lumped together as “release materials,” but they behave very differently. PTFE is a fluoropolymer. It resists chemicals, has a very low-friction surface, and can handle continuous heat up to about 260°C depending on grade. Silicone rubber is an elastomer; it cushions, seals, and flexes, but it is not a blanket non-stick replacement for PTFE.

Here’s something vendors won’t tell you: when a spec says “medical-grade PTFE,” it is also asking for documented biocompatibility, lot traceability, and certificates — usually tied to ISO 10993 or USP Class VI. “Medical-grade” is a paper trail as much as a material property. Two materials can be grouped under the same generic name, but without the same certification, they may still be wrong for the application.

How it slipped through

We quoted silicone rubber, and the customer’s confirmation repeated the same line. The drawing still said “medical-grade PTFE,” so the order made sense to everyone until the final review.

Two days before the promised delivery, the customer’s quality person emailed a short reminder:

“Please include the ISO 10993 certificate and lot traceability for the PTFE release sheets.”

That’s when we realized there was no PTFE on the order. No certificate. No lot traceability. Just a roll of silicone rubber we had cut into sheets to make a deadline.

The silence in our office lasted a few seconds longer than comfortable.

We called the customer immediately and owned the mistake. The fix was not quick. The certified PTFE had to come from one of our specialist partners. Rush cutting and overnight freight added $2,100 to an order that should have been straightforward. The customer lost roughly nine days of confidence in us.

The pattern I should have noticed

The frustrating part? The same pattern had already shown up inside our own building, in different words.

Our paint technician asked me to order “3M PPS” one morning. I looked it up as a polymer and nearly sent him a quote for PPS sheet. He wanted the 3M PPS Series 2.0 paint preparation system — the disposable cup liners for spray guns — not an engineering plastic. The full brand and product name mattered.

That same week, the maintenance team was repairing a wooden trim in the paint booth and reached for a can of 3M Bondo Wood Filler. It’s a fine product for wood. It is not a general-purpose body filler or a structural repair material just because it sits in a repair aisle. Wood filler is in the name, and the name is a specification.

I also took a call from a composite shop asking for “pitch resin” and almost answered with an epoxy quote. Pitch resin is not a general-purpose adhesive. It’s a different chemistry, often used in carbon-carbon composites and specialty carbon fiber. If I had replied “we have resin,” I’d have made the same mistake with a different family name.

Each mix-up followed the same path. Someone used a short name, someone filled in the blank from a similar category, and no one asked the next question.

What my checklist looks like now

That July order changed our quoting process. Now every custom material request has to pass five questions:

  1. Does the customer want a comparison or a replacement? “Is silicone rubber fine?” is a question, not a direction.
  2. What exact grade and standard are listed? Medical-grade PTFE means certified material and documentation.
  3. What is the actual function? Release, cushion, sealing, structural, backing.
  4. What temperatures, pressures, and dwell times apply?
  5. If a certificate is required, does the substitute carry the same certificate? If not, it is not an alternative.

This is not a bureaucratic checkbox. Since August 2024, this list has caught 11 near-misses that would have shipped with the same quiet confidence.

These days, if a customer asks, “is silicone rubber fine?”, my answer starts with a question: “Fine for which part, and can I see the drawing?” It takes a little longer, and it keeps customers out of trouble better than any fast yes I’ve ever sent.
